InterGlobe Aviation Limited (IndiGo), India’s largest airline by passenger volume and domestic market share, faced a severe operational crisis in early December 2025 after it cancelled more than 300 flights over two days, disrupting operations at major airports and attracting intense regulatory and media scrutiny. The airline operated a low-cost carrier model characterized by high aircraft utilization and tightly planned crew schedules. In November 2025, revised flight-duty time limitation (FDTL) rules introduced by India’s aviation regulator significantly constrained pilot availability, creating a growing mismatch between IndiGo’s crew capacity and its expanded winter flight schedule.
On December 4, 2025, IndiGo’s chief executive officer (CEO) confronted an urgent decision about how to stabilize operations while complying with the new regulatory regime. With regulators demanding a recovery roadmap and passenger confidence eroding, the CEO had to evaluate alternative strategic responses, including accelerated crew hiring, temporary schedule reductions, regulatory engagement, and investments in rostering systems. Each option involved trade-offs between safety, cost, operational reliability, and the airline’s long-term competitive position in India’s highly concentrated domestic aviation market.
