Autowelkin, founded in Coimbatore, India, in 2021 by Shunmuga Sundaram and Srayansh Vivek, emerged as a business-to-business platform rooted in circular economy principles. Starting as a classifieds-style listings business model, the company soon tackled issues of poor visibility, inconsistent quality, and low trust. Responding to these issues, Autowelkin adapted its model repeatedly—first by adding verified listings, then by integrating real-time stock visibility, and eventually by offering warranty-backed, refurbished parts. Each development phase reflected its ability to identify gaps in the market, seize opportunities, and reconfigure resources—a pattern of dynamic capability rather than linear growth.
By 2023, Autowelkin had evolved into a semi-managed digital marketplace, curating inventory and investing in back-end infrastructure to serve auto repair shops and workshops more reliably. Its progression from open listings to structured business-to-business services underscored how capability building shaped its strategy: Every shift was less about following a fixed blueprint and more about responding to emerging buyer needs, competitive pressures, and ecosystem gaps. As the platform matured, pricing became a deeper structural challenge: Average revenue per user (ARPU) fell even as volumes increased, signalling that the choice of future business model would need to be tightly linked to a pricing structure that could restore margins without eroding trust.
By March 2025, the founders faced a choice. With three possible business development options, two of which had been developed through adaptive learning, they had to decide which to scale further. Should they deepen their business-to-business platform to meet the mass auto repair shops market, strengthen their specialization in retailing premium refurbished parts, or leap toward a full-stack sustainable aftermarket ecosystem? The case challenges students to examine how evolving capabilities frame strategic options, and how a venture’s agility can become both its strength and its dilemma.
